The ICP Validation Protocol
A persona like “VP of Operations” is too broad to sell to. It gets your outreach ignored and your budget wasted. What you need is an ICP narrow enough to act on and tested against real accounts, not a description you invented in a meeting. This is the protocol Joe and I use to build one, sharpen it, and pressure-test it before you spend a penny on a campaign. Work through it as you read, and you will finish with your own ICP on a page.
Module 1 · Identify
Stop guessing. Pull your ICP from your own history.
Do not invent a buyer. The sharpest ICP is already sitting in your last few wins. Take your three best recent customers and answer four questions about each. Patterns show up fast.

Turn the pattern into a target, not a description
“Operations leaders at mid-sized manufacturing firms.”
Describes a job title. Tells you nothing about who to write to, or why now.
“VPs of Operations at UK manufacturers with 100–500 staff who just moved to direct-to-consumer and are drowning in fulfilment complexity.”
Names the buyer, the size, the place, and the reason they need you this quarter.
Then track live buying signals, not a static database
Your best ICP is a pattern you already have, not a persona you invent. Read your last three wins, and the buyer, the trigger, and the reason are already there.

Sharpen the niche with the FILL framework
A pattern is not yet a niche. FILL forces four decisions that turn a vague description into one sentence you can actually build a campaign around. Fill each in and watch the sentence assemble.

Why the niche decides everything downstream

Pressure-test it with a 30-day soft launch
Before you commit months of budget, run a low-risk, high-velocity test to prove the niche actually wants what you sell. Isolate it to a small, hand-picked segment of 150 to 400 contacts.

Stand up dedicated sending domains and warm them for at least 14 days. Nothing goes out cold from a fresh domain.
Soft launch
Send short, conversational, link-free emails to a tiny slice of the list, 15 to 20 a day, just to gauge whether the message lands.

Scale toward full volume. Read the qualitative signal first, the objections and how deep the replies go, before you count meetings booked.
